RevenueCat's cofounders turned down $500M—and it was the right call. This case study follows CEO Jacob Eiting and CTO Miguel Carranza through three years of executive coaching: navigating when to hire a COO, escaping founder burnout, and making a life-changing acquisition decision as a united team.

Jacob Eiting and Miguel Carranza, cofounders of RevenueCat, have worked with Sabrina across multiple phases of their company's journey. What started as individual coaching evolved into cofounder coaching during one of the most pivotal moments of their careers. Here's how it unfolded.

I first started coaching Jacob Eiting, CEO of RevenueCat, in 2022 after his investor recommended it.
Jacob was skeptical of executive coaching at first. Not philosophically opposed, just practically cautious. Executive coaching costs significantly more than therapy, and his biggest fear was investing in something that wouldn't deliver ROI.
Jacob and I discussed these reservations openly in the beginning. I committed to asking Jacob’s feedback nearly every session, so that if there’s diminishing return on investment, both of us would know immediately. Jacob could pause anytime.
We worked together for six months, meeting 1-2 times a month. During this time, Jacob developed his leadership team strategy, established a feedback process, and grew his confidence as CEO. We talked through each key hire Jacob was considering, deprioritizing some and fast-tracking others with increased clarity.
At the time, many other advisors recommended that Jacob hire a COO. In a couple of sessions, we laid out a concrete COO profile and the actual needs of the company. During these sessions, Jacob came to the conclusion that these puzzle pieces didn’t fit each other. He made a clear decision to put off this hire for a few years. He listened to his gut and saved the company months of time searching for a senior exec who wouldn’t have been what the organization needed at the time.
Jacob learned to see the benefits of coaching. He commented that “Sometimes you just get lost in the paper cuts, it helps to have someone pull you out of the tempest in the teacup.”
In the early stages of coaching, Jacob was living in a state of constant reactivity. He couldn't look ahead, which lowered his motivation and drained his energy. Coaching sessions helped him organize his thinking in weeks, months, quarters, and years. By the end of six months, he was planning 18 months out for key company initiatives.
One of the most impactful moves for Jacob’s happiness during this time was making an exceptional executive assistant hire, Susannah Banks, who later became RevenueCat’s Chief of Staff. It’s notoriously hard to hire great operational or admin support. As his coach, I could see his shoulders start to relax as Susannah ramped up. Susannah sometimes joined coaching sessions to gain context and take action items forward, which completely changed how Jacob and his cofounder worked.

Not long after Jacob and I wrapped up the first phase of coaching, Jacob reached out again in 2023. This time, he asked if I would coach his cofounder and CTO, Miguel Carranza.
Great founders are skeptical. Miguel was no exception. Even with his cofounder’s recommendation, he questioned how coaching would help him.
From the beginning, I made sure we were a good fit to work together, which Miguel appreciated since coaching is not one-size-fits-all. Miguel told me that he found me ”exceptionally organized and helped him build a clear framework for setting, tracking, and reflecting on goals.”
Before working with me, Miguel rarely took time to pause and celebrate progress. Through our work together, he learned to reflect more intentionally, prioritize what truly matters, and establish a better rhythm between reactive and planned work instead of living in constant firefighting mode.
Miguel and I worked for 10 months. Miguel was already one of those rare technical leaders who have strong management skills. During this time, he promoted engineering managers to take more of the leadership bench. He also helped other departments do root cause analysis on failures, and successfully deployed solutions to 10x the efficiency of those teams.
But what felt most infectious, even to me as his coach, was the change in Miguel’s energy level. He came into the coaching engagement tired, stressed, and frustrated. When we were wrapping up coaching, he was excited, hopeful, and preparing for a marathon.
In Miguel’s words…

Once I had developed a solid toolkit and reached a good balance, we paused our sessions, but I returned to coaching with her as soon as I felt the need for additional perspective. In early 2025, Jacob reached out to me again. This time, Jacob and Miguel were curious about getting cofounder coaching.
RevenueCat just received a serious $500M acquisition offer. It would be life-changing for the founders and employees. Jacob and Miguel were at one of the biggest turning points in their journey.
To quote Miguel:
“To say that the weeks that followed were emotional and stressful would be an understatement. When the offer came, we were not in the best mindset. We were tired. Jacob had just broken his ankle and was dealing with both the physical pain and the mental toll of recovery. Everything felt heavier than usual.”
This engagement was a mix of 1-1 and joint sessions. Over two months, I worked with Jacob and Miguel on their individual priorities and challenges. In joint sessions, I guided them to deeply hear and understand each other.
Even after nearly a decade of working together, Jacob and Miguel found new ways of relating. While people often think of coaching when there's cofounder conflict, coaching can also solidify relationships that are already respectful and strong.
At the end, Jacob and Miguel made a decision that felt right to them. "They decided not to sell and subsequently raised a Series C. They were feeling stronger than ever as a unit. They saw continuing as the best way to serve their employees, investors, and customers.
After the engagement, Jacob emailed me:
“Thanks again for swinging in to help us out when things were dark and stormy. I'm not sure there was another person in the world who could have done that job at that particular moment.”
Every client journey looks different. Sometimes people work with me continuously for two years. Other times, like Jacob and Miguel, they reach out when they need help.
One throughline across all these engagements is timing - knowing when to ask for support and when to pause and integrate.
What makes me beam with joy is the trust these cofounders have shown me. It's rare to work with someone who has deep context and history. Whenever they called, I was excited to hold space for them, remembering who they were and helping them decide where they're going.
